Twitch is the world’s largest live streaming platform. Its video infrastructure is also sold as an AWS Service (IVS).
During the PMO-building chapter of my continuous IVS tenure, I built the operating model connecting engineering priorities, capacity, quarterly commitments, and leadership decisions across 27 teams and more than 250 engineers.
• PORTFOLIO SOURCE OF TRUTH — Architected Jira/Structure planning and reporting across a portfolio of hundreds of projects and thousands of work items, giving leadership a consistent view of priorities, dependencies, and delivery.
• CAPACITY-AWARE PLANNING — Introduced practices adopted by 51 planning leaders, helping improve on-time project and program delivery from under 5% to 70% over two years.
• REORGANIZATION RECOVERY — Following the 2023 restructuring, partnered with leadership to remap teams, ownership, and reporting into the IVS portfolio operating model. Recovered approximately 70% of pre-reorganization worksystem reporting coverage on day one and restored full baseline capability within the first month through deterministic reporting and hygiene controls.
• PORTFOLIO HYGIENE & SCALABLE REPORTING — Authored Jira Structure/EXPR dashboards and Inbox-0 controls that improved measured domain data-hygiene compliance from approximately 50% to 90%. Redesigned organizational metadata and reporting with Jira Administration, avoiding an estimated 24–28 senior TPM working days of maintenance per year.
• CROSS-ORGANIZATION MODERNIZATION — Coordinated Operating System modernization upgrades across three organizations and seven teams, covering dozens of host classes and tens of thousands of production hosts while reducing legacy hosting exposure.
